Re-architecting a complex onboarding system for mobile

Rethinking high-complexity onboarding for mobile as a first-class product system - not just a responsive screen adaptation.

Role: Lead Product Designer

Scope: Mobile System Architecture, Responsive IA, Mobile UX Redesign

Timeline: Mobile Onboarding Initiative

Context & Problem

Mobile architecture challenge: Redesigning a high-density financial onboarding experience for mobile without sacrificing data depth or user clarity.

The platform’s original onboarding process was designed primarily for desktop workflows. As client usage shifted toward mobile devices, simply shrinking desktop screens created high cognitive load, poor step visibility, and friction during complex data entry.

The challenge was to re-architect the experience into a dedicated, mobile-first onboarding system that guides users seamlessly through multi-step forms while giving advisers full configurability.

Strategic Challenge

Financial onboarding is inherently complex: users must provide deeply personal, financial, and legal information across multiple categories on smaller screens.

How might we redesign the mobile onboarding experience in a way that:

  • Reduces cognitive overwhelm during multi-step data entry

  • Preserves adviser configurability and custom template rules

  • Supports complex data structures with intuitive touch interactions

  • Improves navigation and progression visibility across large datasets

  • Creates a scalable mobile framework for future platform expansion

Legacy Mobile Foundation

The original mobile experience successfully translated desktop onboarding into a functional step-by-step mobile flow—validating accessibility and foundational user progression.

Early strengths

  • Introduced step-by-step onboarding

  • Established initial category structure

  • Improved mobile accessibility

  • Validated foundational client journey

  • Enabled rapid initial deployment for advisers

Scaling limitations

  • Sequential rather than modular architecture

  • Desktop-first assumptions on smaller screens

  • Growing cognitive load as complexity expanded

  • Weak support for segmented onboarding

  • Reduced scalability for future product maturity

Design Opportunity

Rather than continuing to scale a linear mobile flow, the opportunity became clear:

Solution in Practice

Five strategic product shifts translated into mobile UX.

Entry Clarity

Reframed onboarding through advisor context, trust, and clear expectation setting.

Goals-First Engagement

Repositioned goals as the emotional entry point to increase relevance and reduce initial friction.

Progressive Disclosure

Transformed static form overload into a modular, context-aware progression.

Completion Intelligence

Introduced system-aware progress tracking and real-time status visibility across complex records.

Modular Step Architecture

Transformed large onboarding categories into scalable step + substep systems that reduce cognitive load.

System Transformation

Evolution: From a linear mobile adaptation to a modular, high-density product ecosystem.

Before

  • Sequential mobile flow

  • Page-by-page onboarding

  • Static progression

  • Limited complexity management

  • Reduced scalability

After

  • Modular onboarding ecosystem

  • Dynamic section states

  • Operational visibility

  • Improved client complexity support

  • High product scalability

UX Principles Applied

Clarity over density

Simplified long flows into focused, digestible mobile sections.

Progressive disclosure

Moved complexity behind expandable sections and contextual entry points.

Emotional onboarding

Started with goals to make the process feel more relevant and motivating.

System scalability

Designed reusable patterns that can support future template-driven configurations.

Operational transparency

Added clearer progress, status, and missing-detail signals.

Outcome / Product Impact

Product impact: Evolved mobile onboarding into a scalable product ecosystem built for long-term growth.

  • Reduce onboarding overwhelm and cognitive load

  • Improve completion confidence across high-density data entry

  • Support larger financial complexity without sacrificing mobile clarity

  • Increase long-term system scalability

  • Strengthen adviser-client onboarding workflows

  • Better align mobile experience with the platform’s expanding product maturity

Reflection

Key takeaway: This redesign reflects my broader approach to product design: transforming complexity into scalable systems without sacrificing user clarity.

This project evolved mobile onboarding from an early responsive adaptation into a more scalable product ecosystem. Rather than simply redesigning screens, the work focused on restructuring how financial onboarding functions on mobile, balancing usability, configurability, and system growth.
