Redesigning a complex enterprise product ecosystem

Redesigning a complex enterprise product ecosystem

Transforming a fragmented fintech questionnaire into a scalable, configurable onboarding platform.

Role: Lead Product Designer

Scope: UX Strategy, IA, UI System Redesign, White-label Architecture

Timeline: Fin365 redesign initiative

Context & Problem

Strategic redesign: Transformed a fragmented fintech questionnaire into a scalable onboarding ecosystem.

Fin365’s original client onboarding experience had evolved from a basic web questionnaire into a fragmented system struggling to support CRM complexity, growing adviser requirements, document workflows, and white-label customization.

The challenge was to redesign the onboarding ecosystem into a scalable product that could simplify complexity for clients while giving advisers deeper configurability and control.

Legacy onboarding: fragmented navigation, constrained space, and disconnected workflows.

Core failure points

Structural

  • Vertical navigation

  • Poor scalability

  • Redundant paths

UX

  • Weak validation

  • Space inefficiency

Business

  • Limited branding

  • No document integration

Research & Strategic Discovery

To avoid surface-level UI modernization, the redesign began with a broader strategic discovery phase focused on market positioning, user needs, and ecosystem scalability.

Research foundation

  • Competitive benchmarking across fintech and SaaS onboarding models

  • Adviser vs Client persona development

  • End-to-end journey mapping of onboarding pain points

  • Legacy UX and structural audit

  • Business analysis of white-label and CRM scalability requirements

Primary persona + journey synthesis used to uncover emotional friction, complexity pain points, and strategic onboarding opportunities.

Strategic outcome

This research reframed the challenge from interface redesign to ecosystem architecture.

Strategic Goals

Redesign objectives

  • Simplify onboarding without reducing data depth

  • Support CRM-scale field complexity

  • Replace dual onboarding paths with configurable templates

  • Improve usability for long-form completion

  • Introduce modular document workflows

  • Enable white-label branding across adviser businesses

  • Create a more modern SaaS product architecture

Key Product Decisions

Collapsible modular cards

Embedded document workflows

A unified, modular onboarding experience

The onboarding is organized into clear modules that guide advisers through each key area, while client information and required documents are integrated within the same experience.

Before & After

A unified, modular onboarding experience

The onboarding is organized into clear modules that guide advisers through each key area, while client information and required documents are integrated within the same experience.

Document Workflow Integration

Transformed onboarding from a questionnaire into a living financial intake system.

A major product expansion introduced record-linked document requirements, allowing advisers to request, review, revise, and approve client documents directly within onboarding.

White-Label Customization

To support adviser ownership and trust, the redesigned system introduced customizable themes, allowing firms to align onboarding with their own brand identity rather than Fin365’s default visual system.

Outcome

Product impact: Established scalable architecture, reduced friction, and enabled advisor configurability.

  • Established scalable onboarding architecture

  • Reduced friction in high-complexity data entry

  • Expanded advisor configurability

  • Modernized product perception

  • Created foundation for broader platform redesign

Reflection

Key takeaway: Shifted from screen design to ecosystem architecture.
